For over 150 years, the Gibson family has farmed the land at Nanneella in Northern Victoria. As the fifth generation to run the property, Alistair Gibson has seen dairying evolve since the farm first introduced it in 1950, transitioning from walk-throughs to a rapid-exit system that served them for 30 years. But when unprecedented labour shortages threatened the farm's future, Alistair realised that preserving his family's grazing legacy required a radical shift. Ultimately, installing robots not only solved his staffing crisis but unlocked a data-driven management that transformed his entire herd.
The Dilemma
Around the time of the COVID-19 pandemic, sourcing reliable farm labour became nearly impossible. Alistair's existing workforce consisted of three workers in their sixties looking to retire, and with no backpackers or younger generation stepping in just yet, the future was uncertain. "If I wanted to keep dairying, I needed to do something," he recalls.
While upgrading to a new 50-stand rotary was an option, it still required finding people to physically attach cups - something he could no longer guarantee. After a meticulous three-year planning process, Alistair concluded that installing five milking robots was not only the ultimate solution to the labour crisis but also more cost-effective than building a massive rotary, which demands significantly more concrete and steel. He optimised his investment by retrofitting a shiny new shed for the robots, while cleverly reusing existing infrastructure like the the pre-milking area, vat room, and feed system from his previous dairy.
Unlocking Hidden Milk by Dragging Up the Bottom Third
While the initial motivation for the upgrade was labour, the most profound outcome has been the sheer volume of daily data that now drives the farm's management. In a conventional setup, farmers often lack the granular, daily insights needed to make proactive decisions on individual cows. "We used to, we didn't have the information," Alistair explains. "We herd tested once every two or three months... now we've got data every day".
In the new robotic system, every single milking is meticulously recorded and analysed. For the herd, that means there is "no place to hide". While superstars - like Alistair's favourite cow, number 8 - continue to shine on the daily reports, the real gamechanger has been the ability to instantly identify the cows that are simply coasting along. Both ends of the spectrum now stand out clearly on his Lely Horizon farm management app.
By pinpointing exactly which animals are underperforming, Alistair can make highly targeted management decisions rather than treating the herd as a single unit.
"The cow that's doing 60 litres, I'm happy with her. And I'm probably not going to improve her by a hell of a lot," he notes. "But the cow that's doing 25 litres, we're going to improve that by a lot".
This intense focus on dragging up the bottom third of the herd resulted in a massive production boom. In the first 12 months alone, total production jumped by a third. By picking up the bottom end of the herd where the hidden potential lies, Alistair successfully propelled the farm from a 7,500-liter herd average to an impressive 10,500 litres per cow.
Busting the Heat Myth: Cows on Their Own Schedule
Despite the clear data advantages, critics frequently warned Alistair that robotic grazing would fail in Northern Victoria because cows refuse to walk in the heat. He quickly discovered that while cows indeed stop moving during the hottest parts of the day - opting to rest under trees from 2:00 PM to 8:00 PM on 40-degree days - they completely self-regulate.
Once the temperature drops, the herd milks heavily overnight and in the morning, successfully maintaining 2,6 to 2,7 visits per day even in peak summer. Because the herd moves at their own voluntary pace, the cows are highly productive, and the data immediately alerts Alistair if an individual animal stops eating or shows signs of (early) illness.
A New Lease on Life
Beyond cow health and increased production, the robotic system completely revolutionised the farm's work-life balance. The gruelling split shifts of 5:00 AM and 3:00 PM are entirely gone, replaced by a civilised, set workday running from roughly 6:30 AM to 2:30 PM. Time physically spent in the dairy plummeted from seven hours a day to just an hour and a half.
Furthermore, automation practically eradicated stressful human errors; the days of a relief milker accidentally putting an antibiotic-treated cow into the vat on a holiday are a thing of the past. For Alistair, trading the monotony of putting cups on for 30 years for the analytical side of robotic farming has provided an exciting new lease on life, securing the Gibson farm for the future.
